Twelve-month AI steering
One session a month, for twelve months, so the team at your NGO, nonprofit or foundation steers artificial intelligence itself. It works when you no longer need us.
- Length
- Twelve months, in three stages: set up, roll out, hand over
- Rhythm
- One session a month, a review with figures every quarter
- Condition
- An internal lead, 2 to 4 hours a week
What do you do with us?
Lighten processes
Two or three processes reviewed each quarter: reporting, minutes, translations, sorting requests, tracking indicators.
How
We map the process with the person who owns it. The tool you already have first, a light prototype next, human checking always.
What comes out
One sheet per process (expected gain, risk, decision) and, if retained, a documented automation in your tools.
Stay current without chasing
A one-page monthly note: what changes for you.
How
Our monitoring, filtered for your organisation. Something new only comes in if it serves your roadmap and passes the test.
What comes out
The note, and the tool register kept up to date.
Train where it is lacking
Needs spotted by the indicators, not by guesswork.
How
A monthly one-hour drop-in for staff, with real cases, and extra modules.
What comes out
A training plan revised every quarter.
Keep the momentum
So the energy from training does not fade after three weeks.
How
A network of champions, sharing successes and failures internally, a short survey every quarter.
What comes out
Usage rate and confidence level, tracked over time.
Govern and measure
The policy lives, risks are tracked, effects are measured.
How
An AI committee with leadership, and ideally a board member; the register; incidents; the dashboard; policy review.
What comes out
A quarterly review with figures, a new measurement at six months, a learning report at twelve months.
How do the twelve months unfold?
Your leadership sits on the committee from the first month.
Set up
Months 1 to 3
We take the baseline from the diagnostic, or set one. We name the lead, the committee and the department champions; we set the roadmap and the dashboard targets; we look at the first processes.
Roll out
Months 4 to 9
Two or three processes per quarter, the drop-ins, extra training. A full new measurement in month six, and a policy review if needed.
Hand over
Months 10 to 12
Your team runs the committees on its own, and we observe. The learning report goes to your board, with an autonomy plan: what the team now does without us.
The rhythm
- Every month: a 90-minute steering session with the lead, the monitoring note and, in the full plan, a drop-in for staff.
- Every quarter: a two-hour review with figures, with leadership.
What we ask of you
- An internal lead, with 2 to 4 hours a week. It is the decisive condition: without one, steering turns into outsourcing.
- Your leadership at the quarterly committee.
- Access to the aggregated statistics in your tool’s admin console.
- The people who own the processes we review.
What does the dashboard track?
Each indicator has a starting value, a twelve-month target and a reference. Time saved is measured on samples, not self-reported: reported gains often overstate real ones.
Active users of the approved tool
Aggregated statistics from the admin console
Use on unauthorised accounts
Anonymous survey, the diagnostic indicator
Register coverage
Tools actually in use, compared with registered tools
Incidents reported and handled
Reporting form
AI literacy level
The test shared by the diagnostic and the training
Time spent on two or three target tasks
Sample logging: one week per quarter, with volunteers
Lightened processes in use, and their quality
Error rate on a sample of outputs
Engagement: confidence, perceived usefulness
Quarterly survey
Autonomy: share of the quarter’s actions led by your team without us
Quarterly review
What rules do you set?
They are written into the contract.
Automations that are yours
Built in your tools, documented, and owned by you: someone other than us must be able to maintain them after month twelve.
Sensitive data first
No automation touching beneficiaries’ sensitive data without going through the impact assessment set out in your policy.
A clear quota
Beyond the quota, a heavier automation becomes a separate project: scoping, building, evaluation and maintenance priced separately.
No race for novelty
Something new only comes in if it serves a roadmap goal and passes the test.
Measure without monitoring people
Usage statistics are only used in aggregate. Your staff are told in advance, and there is never any individual tracking.
Which steering plan suits us?
Steering
- What it includes
- The monthly session, the monitoring note, the quarterly review, the dashboard, the new measurement at six months and the annual report.
Steering and change
- What it includes
- Everything in Steering, plus the monthly drop-in, one day a month on processes and automations, two half-days of training a year, the board presentation and the policy review.
Year 2: monitoring and review
- What it includes
- The monthly note, the quarterly review and the annual report. Light follow-up, without locking you in.
Extra days
- What it includes
- A heavier automation or a development, on a separate quote.
Monthly, or as an annual package paid quarterly: a technical assistance line you can include in a project budget. The solidarity rate applies.
Request a quoteWhat is steering not?
Not outsourcing
We do not steer in your place: your team steers, we equip it.
Not IT support
No day-to-day help with accounts or breakdowns.
Not a tool subscription
No resold licence, no vendor commission.
Not unlimited development
Beyond the quota, it is a separate project.
How does it fit with the rest?
The diagnostic sets the baseline that steering measures again.
The AI policy provides the rules the committee keeps alive and reviews.
The training prepares the teams; extra modules fill the gaps the indicators reveal.
